      Enagás Renovable (EGR) fosters the development of renewable gases to achieve a carbon-neutral economy. With a portfolio of over 20 projects in Spain, EGR stands as one of Europe’s leading platforms in renewable gases and decarbonization.

      Enagás Renovable was heavily reliant on a third-party business process outsourcing (BPO), leading to significant operational challenges. Faced with significant expansion plans, EGR engaged KPMG in Spain to advise on selecting a new corporate Enterprise Resource Planning (ERP) system to enable the organization to regain control over its business functions and operations.

      The system needed to facilitate the addition of new modules as required, centralize and secure data, improve communication, enhance reporting and decision-making processes, promote innovation and agility, and align quality standards. Ultimately, the deployment of such a system would give EGR greater operational independence and the capability to expand its global reach.

      KPMG professionals initiated the ERP selection process by documenting EGR’s processes and business requirements while analyzing its technological ecosystem. SAP Cloud ERP emerged as the recommended solution.

      The KPMG response: Implementation grounded in KPMG Powered Enterprise with SAP Activate

      KPMG in Spain began the implementation project by defining key objectives to address the challenges identified in the ERP selection phase.

      • Implementing a Greenfield model with a clear definition of processes and roles based on SAP practices pre-configured in SAP Cloud ERP Public.
      • Adopting a standardized approach to processes and workflows, leveraging the existing capabilities within the ERP software while avoiding customizations.
      • Actively involving Enagás Renovable’s BPO team from the outset to ensure their participation in every project phase.
      • Facilitating change through a robust change management strategy.
      • Optimizing the engagement of Enagás Renovable’s key personnel, enabling them to focus on critical and valuable tasks.

      KPMG professionals leveraged SAP Activate, a framework specifically designed to accelerate SAP deployments with reduced risk, increased flexibility, and greater collaboration. To complement this approach, the KPMG Powered Enterprise methodology helped to address key process steps both within and outside the ERP system to help ensure a smooth business transformation.

      SAP Activate and KPMG Powered Enterprise worked together to help deliver a structured implementation of SAP Cloud ERP, driving scalability while ensuring operational continuity.

      As with most digital transformations, change management emerged as a critical determinant of project success. The KPMG team developed and applied a change management plan to support Enagás Renovable in the following ways:

      • Collaborating with the BPO team to adopt, learn, and operate within the new system, ensuring sophisticated and uninterrupted customer service delivery.
      • Embracing standard SAP processes while avoiding customizations, allowing EGR to focus on strategic objectives.
      • Familiarizing the EGR team with SAP Cloud ERP platform roles and personas, which accelerated the implementation timeline.
      • Adjusting to and managing new administrative rights in the public cloud, where access levels would vary among users.

      Additional SAP products implemented included Contract Lifecycle Management (CLM) and Business Technology Platform (BTP). BTP can provide organizations with tools for integration, data management, analytics, application development, and security, aiding in operational enhancement and growth.
