An international Danish-based biotech company in the life sciences sector with operations across three continents wanted to replace its existing ordering solution and significantly improve user experience, spend under management, process efficiency, and data-driven decision-making.
The existing setup created several barriers to effective procurement. Users experienced a suboptimal buying journey; spend was not fully managed through structured channels, and processes were inefficient. In addition, limited data insights reduced the organization’s ability to support informed decision-making and strategic procurement.
These challenges were driven by an outdated ordering solution and fragmented ways of working that did not provide the required visibility, control, or agility to support continued growth and more data-driven management.
The solution:
KPMG supported the client in designing and building a robust, future-proof procure-to-pay (P2P) process and operating model that is standardized and scalable for future expansion.
We designed leading-practice processes enabled by Coupa, working closely with stakeholders across sourcing, procurement operations, finance, business teams, and internal controls. The program leveraged KPMG Powered Enterprise assets across the entire design to support a structured and consistent transformation.
In addition, KPMG supported the definition of global buying channel strategies and supplier enablement plans for all indirect categories. These were aligned with the global objectives of category managers and designed to support further scaling as the organization grows.
KPMG’s extensive experience in change management played a central role in supporting the organizational transformation required to embed the new processes and operating model. This included stakeholder mapping and impact assessments, tailored training and communication plans, and leadership enablement to support adoption across the business.

Successful rollout across three waves, expanding from 4,000 users in Europe and APAC to approximately 8,000 users globally across Europe, the Americas, and APAC
Electronic order rate increased to 99%, strengthening compliance and structured purchasing
Approval cycle time reduced to less than 24 hours, compared with several days in the previous solution
Targeting 95% buying channel compliance within three years after go-live
Establishment of a procurement excellence team that now manages the solution independently, supported by continuous knowledge transfer and capability building
All rollout phases delivered within the planned timeline and budget
Procurement value unlocked faster than planned, with the company exceeding its transformation targets within two years of kickoff
